Feedback that actually lands: 3 powerful shifts that transform conversations

How to raise standards without damaging relationships.

You prepare carefully. You choose your words. You even rehearse the conversation in your head. And yet, when you give feedback, it doesn’t quite land. - The other person goes quiet. They nod politely. Nothing really changes.

 

I once worked with a capable senior leader who said, “I don’t want to lower the standard. But I also don’t want to lose the connection.” That apprehension is real. Feedback is the breakfast of champions, but only when it actually lands.

Let’s explore three powerful leadership shifts that transform one-on-one feedback conversations from awkward into clear and effective.

 

Leadership shift 1: Giving constructive feedback

 

We are all shaped by unique experiences, values and perspectives. What one person sees as needing improvement may not carry the same weight for someone else. When giving feedback, leaders must remember that they are sharing personal observations and impressions, while respecting that the other person may experience the situation differently.

As leaders, we should move away from judging people to guiding behaviour. Because when feedback feels personal, it triggers defensiveness. When it focuses on behaviour, it opens growth. I’ve found the “10 Ss” framework particularly valuable in one-on-one feedback conversations.

  1. Supportive & sincere: Create a safe environment where the other person feels comfortable receiving feedback, knowing your intention is growth, not criticism.
  2. Sensible & sensitive: Deliver feedback thoughtfully. Consider timing, emotional state and context before initiating the conversation.
  3. Straight away: Address observations while they are still relevant, but choose a moment that protects privacy and dignity.
  4. Suitable to DISC style: Adapt your communication to the individual’s behaviour style and speak their language to build rapport and trust.
  5. Solution-focused: Instead of dwelling on what went wrong, explore how things can improve moving forward.
  6. Specific: Refer to observable behaviours, clear examples and measurable impact. Avoid vague generalisations.
  7. Seek understanding: Invite the other person’s perspective. Ask open questions and listen actively.
  8. Self-awareness: Reflect on your own triggers and biases. Ensure feedback serves performance and development, not personal preference.
  9. Strengths and areas for improvement: Balance recognition with development. Reinforce what is working well.
  10. Support through follow-up and acknowledgment: Agree on next steps and check in. Recognise progress when it occurs.

 

The 10 Ss provide a structured and human-centred framework for feedback that encourages accountability without damaging trust.

 

5 practical tips for leaders
  1. Prepare one clear outcome before the conversation.
  2. Write down observable facts, not interpretations.
  3. Start with intent: “My goal is to support your growth.”
  4. Ask at least two genuine questions before offering solutions.
  5. Schedule a follow-up date before closing the conversation.

 

 

Leadership shift 2: Receiving feedback effectively

 

Receiving feedback as a leader can feel vulnerable. In one-on-one conversations, feedback from a team member may challenge your decisions, communication style or leadership approach.

Here are important points to consider when receiving feedback:

  • Stay open-minded: Give the other person your full attention. Listen without interrupting or preparing your defence.
  • Ask for clarification: If feedback feels unclear, request specific examples. Timing matters. Sometimes a calm follow-up conversation works better than reacting in the moment.
  • Separate feedback from self-worth: Feedback about your leadership approach is not a judgement of you as a person. You might respond with, “Thank you for sharing that. I appreciate your perspective.”
  • Reflect and evaluate: Consider the broader context. Is this a pattern? Is it linked to workload, communication gaps or unclear expectations?
  • Take action: Decide what adjustments you can make. Balance quick behavioural shifts with longer-term development.
  • Express gratitude: Thank the person for their honesty. It takes courage to give upward feedback.
  • Seek feedback from multiple sources: Use performance reviews, informal check-ins and anonymous surveys to gain balanced insight.

 

Remember, feedback is a valuable tool for personal and professional growth. Leaders who model openness build psychological safety.

 

5 practical tips for leaders
  1. Pause before responding. Take one breath.
  2. Repeat back what you heard to confirm understanding.
  3. Avoid justifying immediately. Ask one clarifying question first.
  4. Identify one action you will take as a result.
  5. Close with appreciation, even if the feedback was difficult.

 

 

Leadership shift 3: Feedforward as a powerful alternative

 

The third aspect of feedback is feedforward. Instead of focusing solely on past performance, feedforward invites to envision future success.

The thought behind this concept is as follows.

    Instead of judging and giving feedback
    for performances and
    failures of the past…
    …give feedforward and
    focus on their positive development
    and success in the future.

    There is a practical way to implement this in one-on-one leadership conversations. Rather than waiting for formal reviews, introduce feedforward during regular check-ins.

    • “What would success look like for you over the next month?”
    • “What support would help you perform at your best?”
    • “What should we adjust moving forward?”
    • “What would make the next project run even more smoothly?”

     

    Feedforward shifts attention from blame to possibility. It keeps the conversation constructive and future-focused. It strengthens ownership and motivation.

     

    5 practical tips for leaders
    1. Ask future-focused questions before revisiting past mistakes.
    2. Use “next time” language instead of “last time” language.
    3. Co-create one clear forward action together.
    4. Frame improvement as capability-building, not correction.
    5. Integrate feedforward into monthly one-on-one meetings.
